How to Get the Most from Your Marketing Budget

Most marketing teams assume that spreading spend across channels is a safe strategy. It feels balanced. The problem is that balance and performance are not the same thing. When budget flows to channels based on habit rather than results, returns stay flat no matter how much effort goes in.

The Channel You Are Probably Over-Investing In

The data is clear on this: not all channels perform equally, and the gaps are large enough to matter.

Display delivered the highest average uplift at 0.09435. Paid Search came in close behind at 0.09355. Email, at 0.07491, was the weakest. That is a gap of roughly 26% between the top and bottom performers, enough to meaningfully affect returns across a full year of campaigns.

The more concerning finding is the mismatch between investment and performance. Email had 14 campaigns running, while Display had 11 and Paid Search had only 10. The team was putting its highest effort into the channel that delivered the least.

A marketing manager at a mid-sized consumer brand in KL reviewed her team's campaign calendar for the past year and noticed that 40% of all campaigns had been run on email. The reason was simple: email was cheap and easy to execute. When she mapped actual uplift against spend, email had the worst return of any channel. Churn Risk customers averaged 0.0751 uplift, and Deal Seekers came in at 0.0714. These segments are not impossible to reach, but they require more precise messaging and more effort to move, meaning the cost per result is higher.

The implication is not to ignore lower-performing segments entirely. It is to allocate your highest-investment campaigns toward High Value and New Customer groups first, and treat Churn Risk and Deal Seeker campaigns as secondary priorities that require their own specific approach.

The Campaign Objectives That Actually Move the Needle

Once you have the right channel and the right audience, the campaign objective determines what you are asking them to do. The data shows that two objectives consistently outperform the rest.

Cross-sell (0.09267 uplift) and Retention (0.09233) are the strongest. Both work by building on an existing relationship, either encouraging a customer to buy something additional, or deepening their commitment to a brand they already use. These objectives tend to succeed because they require less convincing. The customer already knows the product.

Reactivation, at 0.08367, is a full tier lower. Bringing inactive customers back is harder work, and the results reflect that. This objective still has a place, but it should not be the default choice when planning a campaign calendar.

When to Launch Your Biggest Campaigns

Timing is one of the most underused levers in campaign planning. The data shows that customer responsiveness is not constant across the year — it shifts significantly by month.

February (uplift 0.10600) and November (0.11350) are the two strongest months. These periods see customers naturally more responsive, which means the same campaign will produce better results simply by being scheduled at the right time.

September is the weakest month, with an uplift of just 0.06200. Running a major campaign in September is likely to underperform, not because the campaign is poorly designed, but because customer responsiveness is at a seasonal low.

The practical approach: reserve your highest-investment campaigns for February and November. Use September for lower-risk activity — brand awareness tests, creative experiments, or audience-building work that does not depend on a strong immediate response.

The Combinations That Produce the Strongest Results

One of the most useful findings from this analysis is that the best results come from matching the right channel, objective, and segment together, not from optimising each in isolation.

The highest-performing combinations identified were:

  • Social + Cross-sell + New Customers: uplift of 0.144
  • Display + Retention + High Value: uplift of 0.140
  • Email + Retention + New Customers: uplift of 0.140
  • Paid Search + Cross-sell + High Value: uplift of 0.1275

The Email combination is particularly worth noting. Email performs poorly on average (0.07491), but when paired specifically with a Retention objective and a New Customer segment, it reaches 0.140 — among the highest in the entire dataset. This shows that a weak channel can still produce strong results in the right context.

A B2B software company in Penang had been running generic email newsletters to their full customer list every month with declining engagement. When they restructured their approach and sent targeted email sequences only to new customers focused on account setup and product adoption, open rates doubled and the campaign's uplift came in more than 80% higher than their previous email average. Same channel. Different objective and segment.

These combinations should be treated as campaign templates. The goal is not to find one magic approach, but to build a library of pairings that work — and run those more often.

One Thing That Does Not Matter

Campaign duration has no meaningful effect on uplift. High and low performers appear across all duration ranges, from very short to very long campaigns.

This matters because teams often extend campaign timelines assuming more time means more results. The data does not support this. Duration should be set based on what makes operational and creative sense, not as a performance strategy.

The time saved from not optimising duration is better spent on channel, segment, and objective decisions, which are the factors that actually move results.
